aujourd\u2019hui?\u00a0 ?<\/strong><\/p><p>Pour ceux qui veulent<a href=\"https:\/\/www.welcometothejungle.com\/fr\/articles\/devenir-manager-surprises\">\u00a0devenir manager<\/a>, je dis souvent que\u00a0<strong>c\u2019est une expertise comme une autre<\/strong>. Aujourd\u2019hui on pense que\u00a0 la fonction la plus valoris\u00e9e est d\u2019\u00eatre manager de projet ou chef de projet mais ce n\u2019est pas vrai.\u00a0<strong>\u00catre manager c\u2019est une v\u00e9ritable expertise qui se travaille.\u00a0<\/strong><\/p><p>La premi\u00e8re dimension que doit prendre en compte un manager, c\u2019est la\u00a0<strong>dimension humaine<\/strong>. Cela implique de\u00a0<strong>tenir compte de la dynamique individuelle, de la dynamique collective et de la compl\u00e9mentarit\u00e9 des talents<\/strong>\u00a0qui composent l\u2019\u00e9quipe. Pour r\u00e9ussir un projet, il faut de la motivation et de la compl\u00e9mentarit\u00e9. Lorsque les gens ont les m\u00eames talents, \u00e7a peut \u00e9chouer. Dans beaucoup de soci\u00e9t\u00e9s on ne prend\u00a0en compte que la dimension technique des collaborateurs, or cela n\u2019est pas suffisant il est essentiel de regarder la dynamique collective de l\u2019\u00e9quipe qui va travailler sur le projet.<\/p><p>Personnellement j\u2019aime bien parler de\u00a0<strong>leaderships tournants<\/strong>. Nous n\u2019avons pas tous les m\u00eames talents pour les m\u00eames phases de projets. Par exemple, j\u2019ai eu une personne en coaching \u2013 qui \u00e9tait notamment en qu\u00eate de sens \u2013 pour elle, la compr\u00e9hension de ses talents a \u00e9t\u00e9 une r\u00e9v\u00e9lation.<\/p><p>On peut voir dans des projets des gens qui sont brillants \u00e0 la phase d\u2019initialisation mais qui ne le sont plus par la suite, parce qu\u2019ils ne sont motiv\u00e9s qu\u2019au d\u00e9but du projet. Lorsque celui ci\u00a0 rentre dans une phase de mise en \u0153uvre et que la phase de cr\u00e9ation est d\u00e9livr\u00e9e, ils n\u2019y trouvent plus le m\u00eame int\u00e9r\u00eat.\u00a0<strong>Comme dans une recette, tous les ingr\u00e9dients sont n\u00e9cessaires \u00e0 la r\u00e9ussite d\u2019un projet : l\u2019aspect technique, l\u2019aspect humain, l\u2019aspect compl\u00e9mentarit\u00e9 et l\u2019aspect motivation.<\/strong>\u00a0<\/p><p>\u00a0<\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-ea4d9fa elementor-widget elementor-widget-menu-anchor\" data-id=\"ea4d9fa\" data-element_type=\"widget\" data-widget_type=\"menu-anchor.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t\t\t<div class=\"elementor-menu-anchor\" id=\"profil\"><\/div>\n\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-f71bf16 elementor-widget elementor-widget-text-editor\" data-id=\"f71bf16\" data-element_type=\"widget\" data-widget_type=\"text-editor.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t\t\t\t\t<p><strong>Est-ce qu\u2019il y a un profil type du manager de projet ?<\/strong><\/p><p>Je ne pense pas qu\u2019il y ait un\u00a0<strong>profil type du manager de projet<\/strong>. En revanche, il y a des profils talentueux qui ont un vrai leadership dans ce domaine et d\u2019autres qui sont des professionnels qui font le job sans pour autant s\u2019\u00e9panouir r\u00e9ellement dans cette fonction.\u00a0<\/p><p>Si on se r\u00e9f\u00e8re \u00e0 la\u00a0<a href=\"https:\/\/supercollaboratif.com\/methodologie\/exprimer-ses-talents-naturels-avec-le-profil-t5\/\">cartographie map &amp; match<\/a>, il est n\u00e9cessaire d\u2019avoir un\u00a0<strong>talent de Manager<\/strong>, d\u2019aimer designer et structurer un projet (le<strong>\u00a0talent l\u2019Ordonnanceur<\/strong>)\u00a0et de faire circuler l\u2019information (<strong>talent de Connecteur<\/strong>) pour faciliter la collaboration entre toutes les parties prenantes et pour permettre au projet d\u2019\u00eatre connect\u00e9 au reste de l\u2019organisation. Sans app\u00e9tence dans la dynamique des<strong>\u00a0Accomplisseurs<\/strong>\u00a0le manager de projet pourra n\u00e9gliger la phase de r\u00e9alisation et le pragmatisme n\u00e9cessaire \u00e0 sa faisabilit\u00e9. Enfin le manager de projet est l\u00e0 pour accompagner l\u2019\u00e9quipe \u00e0 la r\u00e9ussite du projet et pour \u00e9pauler chacun \u00e0 r\u00e9ussir dans son r\u00f4le, de ce fait un manager de projet est un manager de proximit\u00e9 (un\u00a0<strong>talent de Coach<\/strong>).<\/p><p>Ce profil serait le profil id\u00e9al pour que le\u00a0<strong>manager de projet assume son r\u00f4le avec plaisir et engagement<\/strong>, Toutefois il est rare d\u2019avoir tous ces talents et parfois certains sont en inconfort et c\u2019est dans ces cas l\u00e0 que je les accompagne, car ce n\u2019est pas parce que l\u2019on n\u2019aime pas faire que l\u2019on peut pas faire, il faut juste apprendre \u00e0 faire par rapport \u00e0 ce que l\u2019on est. Pour finir sur le profil du manager de projet, il faut aussi tenir compte du contexte s\u2019il s\u2019agit d\u2019 un projet tr\u00e8s challengeant.\u00a0<\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-8ca966d elementor-widget elementor-widget-menu-anchor\" data-id=\"8ca966d\" data-element_type=\"widget\" data-widget_type=\"menu-anchor.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t\t\t<div class=\"elementor-menu-anchor\" id=\"leadership\"><\/div>\n\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-a741f56 elementor-widget elementor-widget-text-editor\" data-id=\"a741f56\" data-element_type=\"widget\" data-widget_type=\"text-editor.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t\t\t\t\t<p><strong>Tu as mentionn\u00e9 le leadership tournant, de quoi s\u2019agit-il exactement ?<\/strong><\/p><p>Nous sommes rarement motiv\u00e9s par toutes les phases d\u2019un projet, le\u00a0<a href=\"https:\/\/supercollaboratif.com\/management-talents\/leadership-inclusif-valoriser-talents-stimuler-performance\/\"><strong>leadership\u00a0<\/strong><\/a><strong>tournant consiste donc \u00e0 passer le relais du pilotage du projet quand celui-ci rentre dans une phase qui ne nous motive plus<\/strong>.\u00a0Par exemple, dans un projet, je travaillais avec une personne qui avait une grosse expertise technique. C\u2019\u00e9tait lui le leader sur ce sujet. Il faut savoir reconna\u00eetre le talent des autres sur un sujet, ce n\u2019est pas parce qu\u2019on a du leadership sur un domaine qu\u2019il faut tout tirer \u00e0 soi. L\u2019entreprise ne voulait pas d\u2019un des collaborateurs, je l\u2019ai observ\u00e9 et je me suis rendue compte de ce qui le motivait et de son mode de fonctionnement. Et je n\u2019ai pas voulu le changer, j\u2019ai fait confiance \u00e0 ses talents et c\u2019est devenu le meilleur commercial.<\/p><p><strong>Parce qu\u2019il ne faut pas positionner un collaborateur dans un fonctionnement qui ne correspond pas \u00e0 sa nature<\/strong>. Il faut voir l\u00e0 o\u00f9 il va cr\u00e9er le plus de valeur. Lui c\u2019\u00e9tait un cr\u00e9atif, il trouvait des solutions extraordinaires pour les clients, il n\u2019avait pas le fonctionnement classique des ing\u00e9nieurs. Il a du mal \u00e0 s\u2019organiser en amont mais il produit beaucoup et est tr\u00e8s cr\u00e9atif et trouve des fa\u00e7ons de faire tr\u00e8s int\u00e9ressantes.\u00a0<\/p><p>Donc il n\u2019y a pas de r\u00e8gles. Une fois que l\u2019on a compris l\u2019\u00e9quipe, que l\u2019on a fait des ajustements, il faut arriver \u00e0 donner \u00e0 chacun des objectifs, \u00e0 dialoguer avec lui et \u00e0 l\u2019amener \u00e0\u00a0<a href=\"https:\/\/www.hbrfrance.fr\/chroniques-experts\/2022\/03\/44105-3-choses-a-savoir-pour-mieux-manager\/\">mieux se conna\u00eetre<\/a>\u00a0et \u00e0 mieux s\u2019appr\u00e9cier.\u00a0<strong>Quand chacun a compris ses talents, il doit conna\u00eetre les talents de ses \u00e9quipiers et afin de mieux travailler ensemble.<\/strong>\u00a0<\/p><p>Cela m\u2019est arriv\u00e9 d\u2019avoir un expert tr\u00e8s talentueux qui r\u00eavait de devenir manager de projet. Je voyais bien qu\u2019il n\u2019avait pas le profil de manager de projet et je voyais que son visage s\u2019animait quand il parlait de son domaine d\u2019expertise. Chez un client, il a r\u00e9alis\u00e9 une prestation exceptionnelle dans son domaine d\u2019expertise, sur un projet qui n\u2019avait jamais r\u00e9ussi \u00e0 voir le jour et lui a propos\u00e9 quelque chose de tr\u00e8s riche qui a pu \u00eatre d\u00e9ploy\u00e9 partout dans le groupe.<\/p><p>Le client \u00e9tait tellement satisfait de cette r\u00e9ussite que l\u2019expert lui a demand\u00e9 une mission de manager de projet qui fut accept\u00e9e. Cela a \u00e9t\u00e9 une catastrophe, l\u2019expert dans le r\u00f4le de manager de projet n\u2019y arrivait pas. Un jour le client m\u2019appelle et me dit qu\u2019il ne veut plus collaborer avec lui. Ca a \u00e9t\u00e9 dur, il a fallu lui faire comprendre que c\u2019est un expert, qu\u2019en tant qu\u2019expert il apporte une immense valeur ajout\u00e9e. En tant qu\u2019expert il est irrempla\u00e7able, en tant que manager de projet il est \u201c\u00e0 c\u00f4t\u00e9 de la plaque\u201d.\u00a0<\/p><p>Un manager de projet moyen, on peut le remplacer sans probl\u00e8me, un expert dans un domaine ce n\u2019est pas possible.\u00a0<strong>Il faut que chacun comprenne quels sont ses talents, l\u00e0 o\u00f9 il est irrempla\u00e7able, et c\u2019est l\u00e0 qu\u2019il trouve son leadership naturel<\/strong>.<\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-4a55e98 elementor-widget elementor-widget-menu-anchor\" data-id=\"4a55e98\" data-element_type=\"widget\" data-widget_type=\"menu-anchor.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t\t\t<div class=\"elementor-menu-anchor\" id=\"equipe\"><\/div>\n\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-11a7f51 elementor-widget elementor-widget-text-editor\" data-id=\"11a7f51\" data-element_type=\"widget\" data-widget_type=\"text-editor.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t\t\t\t\t<p><strong>Au niveau de l\u2019\u00e9quipe, qu\u2019est ce qui peut aider le manager \u00e0 aligner et embarquer ses collaborateurs pour la r\u00e9ussite du projet ?<\/strong><\/p><p><strong>Bien conna\u00eetre son \u00e9quipe, bien conna\u00eetre individuellement, les\u00a0<\/strong><a href=\"https:\/\/supercollaboratif.com\/methodologie\/exprimer-ses-talents-naturels-avec-le-profil-t5\/\"><strong>profils des talents<\/strong><\/a><strong>\u00a0et comp\u00e9tences de chacun\u00a0et identifier la compl\u00e9mentarit\u00e9 dans le collectif<\/strong>, ces trois \u00e9l\u00e9ments sont essentiels. Si vous mettez que des gardiens de but \u00e7a ne marchera pas, tout le monde exercera le m\u00eame leadership et il n\u2019y aura pas de compl\u00e9mentarit\u00e9.\u00a0<\/p><p>Et puis, il y a la dynamique collective, qui doit\u00a0<strong>pousser vers un objectif commun, auquel tout le monde doit adh\u00e9rer<\/strong>. Ces moments pour s\u2019aligner sur la m\u00eame vision du projet, pour mieux se conna\u00eetre et pour mieux fonctionner ensemble, donnent \u00e0 l\u2019\u00e9quipe et \u00e0 chacun de ses acteurs
